What causes it.
They had it right, and being right is as far as anybody gets without clean air to work in. A head flies over its disc at a height set in the factory and measured in nanometres. Bend the arm holding it and no amount of bench work will true it up again. The drive either takes a stack matched to it out of the same production family, or the job stops there. That much can be said in advance. The state of the discs cannot. Knock a drive over mid-read and a head can come down on the coating, and that sort of damage is worked around, not read through. Which of the two you have is not known until the lid is off, so a fixed price given before that is guesswork with a number on it.

Look at the discs before promising anything
Under magnification their verdict held: one arm standing proud of the others, and an untrue stack will not read at all. The discs were the real question. Somewhere a head had come down and left a pale ring on the second platter — light, not the deep scoring that finishes a drive outright. The service log filled in the rest. This one had been quietly retiring sectors for a long while before he paid for it.
Getting a stack into a chassis with no room in it
There is almost nothing spare inside a slim Seagate portable, and a drive built that tight is fussy about what will run in it. Family and firmware generation both had to match on the donor, and the figure printed on the label rules out a few candidates while settling nothing. One was already on the shelf here. Fitted under laminar flow, the disc got up to speed and held it, and every head was graded by itself before any bulk reading started.
The clean surfaces first, the ring afterwards
The sound surfaces were taken first, in one run from start to finish, while the new stack was still fresh. The marked band came afterwards and was handled lightly: short passes, few retries, and a pause between each. It released a good part of what it held, then stopped releasing anything, and we left it at that.
How it finished.
Almost all of it went back on fresh media: years of photographs from jobs, checked over and filed by address. The report set out the gaps as well. One folder from the first summer he traded sat beneath the marked ring, and it stayed there. Those photographs were needed for one thing in particular: a warranty dispute with a customer. Set against a secondhand drive yanked off a desk mid-read with no copy anywhere, he did not do badly.
